在时尚行业，利润的得失就在运输上：一辆半空出发的卡车，成本和满载的一样。一家全球时尚零售集团从供应商的 8,000 家工厂向 5,500 家门店发货，希望更好地掌控每一批货的装箱方式。

## in-place

装箱报告记录一家工厂如何装运一批货。集团靠它来核查：纸箱以及装满纸箱的卡车，是否在不损伤服装的前提下装得尽可能多。工厂用 Excel 填写报告，每天约 200 份。运输团队逐份人工审核，没有记录谁改了什么；结果则在一个由 PDF 汇总而成的数据看板上跟踪。

1. 所有工厂采用同一种报告方式：同一份报告，同一套规则。
2. 数据可靠：集团已掌握的信息直接取自自身系统，绝不重复录入。
3. 审核更快，并记录谁改了什么、为什么改。
4. 成效可衡量：运输团队无需等待文件，就能看到货物装箱的效率。

我们与一家全球咨询公司合作，担任其 Retool 专家，对方团队则带来对集团业务的了解。我们设计了系统架构和数据模型，并与其开发人员一起构建了应用。

**面向工厂的报告门户。** 每份报告打开时，集团已掌握的货运信息已从其系统中自动填好。工厂补充其余内容，附上照片作为证据，然后提交。

**面向运输团队的审核台。** 所有报告汇集到同一个地方。团队可以筛选、修正、评论和批准，每一处修改都连同原因一并保存。

**数据看板。** 报告与集团八个以上系统的数据相结合，展示货物装箱的效率。

## result

8,000 家工厂在同一个平台上、按同一套流程提交报告：每年 40,000 份装箱报告，预先填好，集中审核，每一处修改都有记录。

装箱信息过去散落在成千上万个 Excel 文件里，如今集中在一处。运输团队能看到哪些工厂装得好，以及下一辆卡车还能在哪里多装一些。
